How to Build an AI Center of Excellence That Delivers Real Value

An AI Center of Excellence can accelerate enterprise AI adoption — or become an ivory tower that produces demos nobody uses. Here is how to build one that delivers.

The CoE Trap

Many enterprises establish an AI Center of Excellence as their first AI initiative. The intention is good — centralize expertise, share best practices, and accelerate adoption. But without careful design, the CoE becomes a bottleneck, an ivory tower, or a demo factory.

The Operating Model That Works

The most effective AI CoEs I have built and advised operate on a hub-and-spoke model. The hub — the central CoE team — provides platform infrastructure, governance frameworks, training programs, and specialist expertise. The spokes — embedded AI practitioners in each business unit — identify opportunities, drive adoption, and own the business outcomes.

The hub provides: Shared ML platform and tools, model governance and review processes, training curriculum and career paths, specialist support for complex problems, reusable components and accelerators.

The spokes deliver: Business-specific use case identification, domain knowledge and data access, user adoption and change management, outcome measurement and ROI tracking.

Staffing the CoE

The central team needs four key roles. ML platform engineers who build and maintain the shared infrastructure. Applied ML engineers who tackle the hardest technical problems and build reusable solutions. AI product managers who translate business needs into technical requirements. AI governance specialists who ensure responsible deployment.

Resist the temptation to hire only researchers. The CoE needs builders, not paper writers. Every team member should be measured on business impact, not publications or model benchmarks.

Success Metrics

Measure the CoE on three dimensions. First, the number of AI solutions in production and their cumulative business impact. Second, the time from idea to deployed solution — this should decrease over time as the platform matures. Third, organizational AI capability — measured by the number of business units with embedded AI practitioners and active AI initiatives.

Avoiding Common Mistakes

Do not centralize all AI work in the CoE — this creates a bottleneck. Do not let the CoE operate independently of business units — this creates an ivory tower. Do not measure the CoE on inputs like number of models trained — measure outcomes. And do not underfund the platform — the reusable infrastructure is what makes the CoE a force multiplier rather than just another team.
